The starting point
eBay was preparing to sell its Classifieds portfolio across Mexico, South Africa, Poland, Ireland, and Argentina, and buyers needed rigorous due-diligence data per market — TAM, competitive position, traffic, revenue trajectory. It didn’t exist in consolidated form: intelligence was scattered across dozens of tools, and each GM had a different competitive view. Overstated numbers would erode buyer trust; understated ones would leave money on the table.
The method
I built an analytics backbone fusing external intelligence — Semrush, SimilarWeb, INEGI, Google Trends — with internal performance data into one source of truth, then standardized wildly different market metrics into consistent KPIs: share by traffic, revenue per listing, LTV by segment, growth versus category benchmarks. The output was reusable market-by-market packages feeding pitch decks and data rooms — comprehensive enough to tell the story, honest enough to survive professional scrutiny.
The result
The backbone carried two back-to-back transactions to completion — eBay Classifieds to Adevinta, then Adevinta’s Emerging Markets to Quinto Andar — with valuations defended on external benchmarks rather than internal optimism. A one-time M&A deliverable became a permanent capability: the standardized framework went on to power quarterly board reporting and competitive strategy reviews.
